How do you actually know if your 3PL is performing — beyond "did my order arrive?"
AnsweredHere's the KPI framework we use, across five areas:
On-time delivery: OTIF (On-Time In-Full) as the north star, plus on-time shipping and on-time delivery to the end customer — tracked against both the 3PL's SLA and what you promised your customer.
Order accuracy: order accuracy rate, mis-ship rate, and return-to-sender rate due to fulfillment error. A 98% accuracy rate sounds strong until you realize that's 1 in 50 orders going wrong at scale.
Fulfillment speed: order-to-ship cycle time, same-day/next-day fulfillment rate, and dock-to-stock time for inbound receiving — speed matters on both ends of the pipeline.
Inventory accuracy: cycle count accuracy, stockout rate, and inventory discrepancy rate, paired with days-of-inventory-on-hand so you catch overstock issues too.
Cost: cost per order/unit shipped, cost per unit stored, freight cost as a percentage of revenue, and accessorial/chargeback frequency — often where hidden cost creep actually lives.
We also track a few cross-cutting metrics that catch what the individual KPIs miss: damage/claims rate, returns processing time, and a fulfillment-specific NPS or CSAT score.
The bottom line: don't judge a 3PL on delivery speed alone. A provider can win on one metric while quietly bleeding you on another — the real picture only shows up when you triangulate across all five areas.
